how the math works
each step's conversion is the people who reached that stage divided by the people who reached the one before it. drop-off is whatever is left over. overall conversion is the last stage divided by the first, which is the number most dashboards show and the least useful one for deciding what to fix, because it hides where the people went.
the "what if" box lifts one step's conversion by the percentage you pick, relative to where it is now, and assumes every later step keeps its current rate. so if 60% of people who finish setup reach first value and you lift that by 20%, it becomes 72%, and the extra people flow through the rest of your funnel at your existing rates. the last stage is treated as paying, and multiplying the extra paying accounts by revenue per account gives the monthly and yearly figures.
the leak is usually a screen

a benchmark, used carefully
the most useful public number we know of is from the Userpilot SaaS product metrics benchmark (checked September 2026): an average activation rate of 37.5% and a median of 37.04% across 62 companies. products and definitions differ a lot, so treat it as a sanity check, not a target. the better comparison is your own funnel last quarter.

What is an onboarding funnel?
The sequence of steps a new user goes through between signing up and getting lasting value, for example signup, setup complete, first value, returning in week two, and paying. Each step loses some people, and the funnel shows where.
How do you calculate step conversion and drop-off?
Step conversion is the number of people who reached a stage divided by the number who reached the stage before it. Drop-off is one minus that. Overall conversion is the last stage divided by the first.
Which step should I fix first?
Usually the one with the lowest step conversion, especially if it's early, because every later stage inherits the loss. The calculator highlights it and shows what a relative improvement there would be worth.
